When "Firm V." (Lausanne, 4 advisors at the time) contacts us in September 2025, they're capped at 18,000 CHF in monthly revenue. 9 months later, they're running at 75,000 CHF/month — that is ×4. Here's how, step by step, with the real figures.

Firm profile (anonymized)

Family-owned Vaud brokerage firm, 4 advisors + 1 director, 3 main lines: LAMal, 2nd pillar, 3rd pillar. Initial revenue 18K CHF/month — final revenue 75K CHF/month. Hired a 5th advisor mid-way.

The initial diagnosis

The firm mainly did traditional networking (referrals, trade shows, service-club partnerships) and cold phone prospecting on purchased listings. Limited volume (~30 leads/month) and very high CAC (220 CHF per signed client).

No active digital campaign. No CRM worthy of the name — an Excel file shared on Google Drive, quickly overwhelmed. No lead-source tracking. Consequence: no visibility into what really works.

"We knew we were plateauing, but we didn't know why. That was our biggest frustration."— Director of Firm V., Lausanne

Phase 1 — Setup (months 1-2)

Our first intervention focused on the foundations. Without them, scaling would have been counterproductive.

Infrastructure put in place

  • Pipedrive CRM with a 5-stage pipeline (new / contacted / appointment / proposal / signed)
  • Dedicated landing pages per product (3 different landings: LAMal, BVG, 3rd pillar)
  • Meta lookalike audiences on their existing client portfolio (~800 contacts)
  • Meta Pixel + server-side CAPI via Make
  • Aircall dialer integrated with Pipedrive with automatic routing
  • Forms webhook → Slack for callback alert < 60 sec

One-off infrastructure budget: 4,500 CHF (landing creation + tech setup).

Phase 2 — Pilot (months 3-4)

Cautious start: 2,500 CHF/month split across the 3 verticals (40% LAMal / 35% BVG / 25% 3a).

Reachability rate52 %68 %

The "callback within 60 seconds" effect skyrocketed the reachability rate, without any other intervention.

Phase 3 — Scale (months 5-9)

With the foundations validated, the budget gradually increased to 6,500 CHF/month. A 5th advisor was added in month 6 (the existing 4 were overwhelmed).

Optimizations made

  • 14-day follow-up sequence automated (Make + Aircall + Twilio SMS)
  • 100-point lead scoring to prioritize callbacks
  • Continuous A/B testing on landings (4 iterations in 6 months)
  • Systematic cross-sell between verticals (LAMal → 3a)
  • Nurturing mailings monthly to unsigned prospects

Results after 9 months

×4.2monthly revenue
720leads/month at cruising speed
9.80 CHFaverage CPL across all verticals
4,8:1ROI on ad spend

Numerical summary of the 9 months:

  • monthly revenue : 18K → 75K CHF (+316%)
  • Lead volume : 30 → 720/month (+2,300%)
  • CAC : 220 → 95 CHF (-57%)
  • Average LTV : 1,350 → 1,580 CHF (+17% thanks to cross-sell)
  • LTV/CAC ratio : 6.1 → 16.6 (truly healthy)
  • 5th advisor hired in month 6
  • ROI on ad spend : 4,8:1

The success factors

1. Callback within 60 seconds

The #1 ROI investment: thanks to the CRM webhook, each lead is called back immediately. Reachability went from 52% to 68%, i.e. +31% conversion effortlessly.

2. Diversification across 3 verticals

LAMal peaks in November-December (health-fund switching), BVG is stable all year, 3a peaks in November-December (tax buy-backs). Combined, they smooth out monthly revenue.

3. Weekly management

Non-negotiable ritual: every Friday at 4 PM, 30 minutes with the LeadPartner account manager. KPI review, creative adjustments, next-week forecasts. Without this ritual, drifts go unnoticed.

4. No short-termism

They agreed toinvest 3 months before reaching break-even. Many firms cut at month 2 in a panic and miss out on the result. Patience paid off.

Key takeaways

Firm V.'s case isn't isolated. Across the 40+ firms we've supported over the past 18 months, the x2-x3 in 6-12 months has become the norm as soon as you combine: (1) targeted digital acquisition, (2) a solid sales infrastructure, (3) management discipline.

The limiting factor is almost always processing capacity, not demand. Anticipate hiring as early as month 4-5 if growth is confirmed.
